Problem, approach, result.

I started this service recently. Work with expert clients will be added here as it is completed, with each client's approval. For now, these are case studies from my own past roles, written in the same format.

I have stated the evidence level of every case clearly. For now, all of them are E2: they contain specific information, but I am the only source. As references come in from former managers and colleagues, they will move up to E3.

01 · AI agents

Running operations with agents in a small team

INVAMAR A.Ş.Advanced technology and IoTSince 2025My role: Core founding developerE2 · Self-reported
Problem

A small team, with recurring work piling up in finance, HR, operations and business development. At the same time, the company was converting to a joint-stock company and preparing for investment.

Approach

First we listed the recurring tasks. For each one we asked: should an agent prepare it, is a template enough, or should a person do it? Every output the agents prepared had to be approved by a person. In parallel, we set up the company's management, reporting and control structure.

Result

Manual routine work went down, and decisions were made faster. The company became a joint-stock company, with a reporting system ready for the investment process.

Lesson for experts: Set up your first agent for the task that takes the most time but carries the least risk. Design the approval step from the very start.

02 · Productivity

Line efficiency in multi-shift production

Assan Hanil OtomotivAutomotive interior trim2023–2024My role: Program leadE2 · Self-reported
Problem

In high-volume interior trim production, efficiency differed from shift to shift and raw material waste was high.

Approach

We turned machine monitoring data into something the team could read regularly, and broke down the causes of downtime by shift. We planned material needs in advance. We ran digital skills training for more than 100 employees.

Result

Line efficiency (OEE) rose by 15%, and annual raw material waste fell by 12%.

Lesson: You can't improve what you don't measure. But putting the measurements into language the team understands matters as much as measuring.

03 · Launch into series production

From quotation to zero-defect series production

Assan Hanil OtomotivHyundai and Ford vehicle programs2021–2023My role: Process and industrialization leadE2 · Self-reported
Problem

On new vehicle programs, parts had to move from the quotation stage into series production without defects.

Approach

Before the lines started up, we used FMEA studies to identify high-risk failure modes early. We audited suppliers on site against APQP and PPAP requirements.

Result

More than 20 high-risk failure modes were prevented in advance, more than 30 supplier audits were carried out, and the parts entered series production with zero defects.

Lesson: A risk you look for before a problem appears is always cheaper than a problem you fix afterward.

04 · Lean manufacturing

Shortening lead time with lean manufacturing

TB Sewtech TürkiyeToyota Boshoku group2016–2021My role: Operational excellence and TPS leadE2 · Self-reported
Problem

Production lead time was long on the labor-intensive seat cover lines.

Approach

We applied Kaizen, Kanban, 5S and Toyota Production System principles line by line, and prepared for ISO/TS 16949 audits together.

Result

Production lead time dropped by 20%, and the zero-nonconformity level was maintained.

Lesson: Big transformations are usually the sum of small, steady improvements.

05 · New plant

Building a factory from scratch

AB ApparelsDhaka, Bangladesh2013–2016My role: Setup and operations leadE2 · Self-reported
Problem

An industrial facility with a budget of more than 2 million dollars had to be built from scratch and on schedule.

Approach

I managed the project budget and schedule, and together we planned the setup, the team and the processes. I brought along what I had learned earlier, when I managed quality assurance at facilities in Guangzhou.

Result

The facility was built on schedule.

Lesson: A project stays on schedule when every week has a clearly written next step.

06 · Visibility

I applied my own method to myself

serhataltunoglu.com2026E2 · Self-reported
Problem

I had more than twenty years of experience in the field, but online there was only a LinkedIn profile. Anyone who looked me up on Google before calling me found very little.

Approach

I applied the method I recommend to my clients to myself first: a one-sentence positioning, case studies from real past roles, plain language without exaggeration, a free quick assessment tool and a system for following up on inquiries.

Result

The site is ready to go live. Most of my claims are at E2 for now. As references come in, they will move up to E3, and I will update this page then.

Lesson: The evidence ladder works the same way for everyone. Starting at E2 is nothing to be ashamed of. Presenting E2 as if it were E4 is.
